In order to have an effective product discovery team in place, ensure that the necessary skills are present, that the team is stable, that its members can dedicate enough time to the validation work, and that they are collocated. If you lack the necessary skills, then the quality and speed of the work will suffer. If the team is not stable and its composition changes, you will experience handoffs, loss of knowledge, and delays. While people don’t necessarily have to be full-time members, progress will be slow if the team members don’t have enough availability. And if the team is not collocated, collaboration is less effective. When in doubt, weigh a potential delay against an increase in cost—for example, the cost to collocate the individuals or to free them from other tasks. A great way to bring the right people together is to form an incubator, a technique I discuss in the section “Turn Failure into Opportunity.”

Collaborating with the key stakeholders, or players, provides you with a number of benefits. It encourages shared ownership, builds strong buy-in, leverages the creativity of the entire group, results in better decisions, and mitigates cognitive biases, which are faults in our thinking that cause us to draw the wrong conclusions, including overlooking or misinterpreting valuable information. As mentioned before, don’t forget that collaboration requires leadership. As the person in charge of the product, you should lead the strategy-validation work. Don’t shy away from difficult conversations, have the courage to make a decision if people can’t agree, and use data to test ideas and back up decisions, as I describe in the next section.
